Make supplier substitutions easier to review

Compare the requirement, evidence and commercial consequences before a proposed alternative becomes the offer.

RequiredProposedCheck the difference

A product can be available and still be the wrong substitute for the job. When a requested item is unavailable, the review needs to start with the customer’s requirement and the complete package rather than the nearest-looking part number.

A concise comparison helps the technical reviewer, sales owner and customer see the same differences. It also gives the team a record of why an alternative was proposed and who agreed to it.

Compare against the requirement

List the characteristics that matter to this application: dimensions, materials, relevant ratings, permitted modifications, interfaces and accessories. Show the original requirement beside the proposed alternative. Mark a missing answer as an open item rather than treating it as a match.

Attach the supporting information for both products. Record the source and the version or date you used. Similar wording in two catalogs does not settle every application question; route unresolved suitability questions to the responsible technical reviewer.

Review the rest of the package

A change to the main product can affect the backpanel, hubs, mounting arrangement or service work. Check the linked lines together. Give the reviewer enough context to see whether the proposed alternative changes the job beyond the substituted item.

Then revisit commercial terms. Availability, freight, preparation work and delivery estimates may differ. Keep previous amounts available for comparison, while making the proposed revision visible as a separate version awaiting review.

Make approval specific

Record exactly what was reviewed and which conditions remain open. The commercial owner can then decide what may be offered and which differences need customer agreement. Keep that decision attached to the version that will be sent.

  • Original requirement and proposed alternative
  • Relevant differences and missing information
  • Supporting sources and responsible reviewers
  • Affected accessories, services, price and timing
  • The final version and its approval record

For a first improvement exercise, select a small set of past substitution cases. Ask whether a reviewer can reconstruct the decision from the comparison alone. Measure the effort required to prepare and check the package, and use recurring gaps to improve the next request.
